Your Promotion Comeback Playbook

Being overlooked for a promotion hurts. I’ve seen it happen to some of the most talented professionals in my 20+ years in People & Talent Management. The truth is — promotions aren’t just about results. They’re about visibility, perception, timing, and trust.

Here’s a story: a high-performing analyst I coached was passed over for a team lead role. Not because she lacked skill, but because her work wasn’t visible outside her immediate team. We built a simple 90-day plan — and by the next cycle, she earned the role.

You can do the same. Here are the 4 steps to reset after being overlooked:

1️⃣ Ask for clarity, not consolation.
Instead of “Why didn’t I get it?”, try: “What evidence would make me the obvious choice next time?”

2️⃣ Pick one visibility play.
Volunteer for a cross-functional project or present results to leadership — get seen beyond your direct manager.

3️⃣ Show leadership behaviors now.
Mentor a junior colleague, run a meeting with clear outcomes, or lead a small initiative. Titles follow behaviors.

4️⃣ Book a 90-day check-in.
End your feedback conversation with: “Can we review my progress in 90 days?” This keeps you accountable and visible.
